MedTech, US
A MedTech company based in New York, US, decided to extend its product development and support team. The objective was to create a team of software developers, product designers, support engineers, and data analysts.

As a company growing rapidly in the US as well as in Bulgaria, there were multiple challenges to overcome related to establishing efficient processes and ways of working. The time difference was substantial in this case, but the team managed to quickly get used to it and remove this impediment through better communication and planning.

Outcome:
A self-sufficient team of 25 specialists was established within the first 2 years of operation and was fully integrated with the other branches of the company. Afterwards, a stabilization and controlled growth phase of 1 year helped significantly improve efficiency, streamline processes and communication, and achieve high performance.


Marketing, Netherlands
A digital marketing agency from the Netherlands was already working with a subcontractor and outsourcing development work in Bulgaria. The task was to establish an own team and in-house development without interruption of already-running services or delays to planned milestones.

The main challenge in this case was ensuring business continuity and establishing a phased approach for transferring a portfolio of over 100 projects to a new team.

Outcome:
We worked intensely on this transformation project in the first 2 years and managed to transfer 80% of the product portfolio to the internal development team. We handed over operations after 5 years, leaving behind a high-performing team of over 50 software developers with a well-established and streamlined development process.
Real Estate, Norway
An SME from Oslo was looking at outsourcing partners in Eastern Europe for the development of a software product line targeting real estate agencies and consultants. After careful consideration, they opted for the establishment of their own team instead of subcontracting with respect to their long-term roadmap and the strategic decision to expand.

With a challenging timeline and very specific technical skills required, the most challenging aspect of this journey was talent acquisition. Leveraging out professional networks and working closely with local recruitment agencies, we managed to mitigate the risk of hiring delay.

Outcome:
The assignment is currently still in progress and entering its third year of operations. The team is on the path of high performance and is successfully delivering against the agreed roadmap.
